Methodology

The ITS strategic implementation will follow a structured, yet collaborative approach centered on campus-wide engagement and measurable outcomes. Our process begins with comprehensive goal setting that aligns technology initiatives with 华体会's priorities of Institutional Strength and Reclaiming the Liberal Arts. Through targeted stakeholder engagement activities and needs assessments, we have gathered crucial input to shape our technological priorities and ensure they meet campus community needs.
Implementation will be driven by cross-functional teams led by designated leaders for each strategic goal. These teams have translated high-level objectives into tactics with clear ownership and success metrics. Our IT governance framework will employ a weighted scoring system to prioritize initiatives based on strategic alignment, stakeholder impact, and implementation feasibility. This systematic approach ensures resource allocation aligns with institutional priorities while maintaining realistic implementation timelines.
Execution will be managed through a robust Project Management Office (PMO) structure that coordinates team activities, tracks progress and manages risks. Regular stakeholder engagement will continue throughout implementation, allowing for adaptive management and course correction based on campus feedback and insights.

We can optimize operational efficiency, student engagement, and institutional effectiveness by leveraging data-driven insights and the strategic, ethical application of AI technologies. A governance framework will ensure the ethical and responsible use of technology while safeguarding sensitive information. Collaboration with campus stakeholders will align technology initiatives with academic goals and foster a culture of continuous improvement and digital transformation.


Goal: Reduce IT infrastructure costs and improve scalability.

  • Objective: Target campus applications for cloud-based deployment. Leverage the benefits of the cloud while maintaining control over sensitive data on-premises in a hybrid cloud approach.

  • Objective: Implement IT/Data Governance. Establish transparent procurement processes and criteria for evaluating IT investments based on cost-effectiveness, compatibility, and strategic alignment while implementing a standardized system for prioritizing projects to ensure they meet the college's goals and resource capabilities.

Identify key data sources across the college and establish centralized data storage and management protocols. Implement data governance frameworks to define roles and responsibilities and establish data ownership and stewardship. Clarify data definitions and standards, to ensure accuracy, integrity, and usability of institutional data.

The safety and security of our digital ecosystem are paramount. We are committed to implementing robust cybersecurity measures, safeguarding sensitive data, and promoting best practices to mitigate risks. Through proactive monitoring, threat intelligence, and user education, we will fortify our defenses against cyber threats and ensure the integrity and availability of our IT infrastructure.


Goal: Protect against cybersecurity risks and incidents.

  • Objective: Adopt a privacy-first approach. Educate faculty, staff, and students about cybersecurity best practices through workshops, seminars, and awareness campaigns. Promoting good cybersecurity hygiene can help prevent data breaches, phishing attacks, and other security incidents that may disrupt college operations and compromise sensitive information.

      • Implement mandatory cybersecurity awareness training program
      • Implement mandatory data access/sharing training program

  • Objective: Perform regular vulnerability assessments and penetration testing on the college's network and systems to identify and remediate potential security weaknesses before they can be exploited.

Access to technology resources is essential for empowering our community and promoting equity and inclusion. Additionally, ITS will ensure equitable availability of technological resources, empowering every student, faculty member, and staff member to seamlessly engage with digital tools and information. This involves not only maintaining robust networks and user-friendly interfaces but also streamlining and improving existing processes to enhance the student experience. Eliminate barriers and frustrations, allowing campus users to focus more on their educational pursuits.

Goal: Contribute to improved organizational effectiveness.

  • Objective: Conduct an Enterprise Resource Planning (ERP) Readiness Assessment. Evaluate and prepare the institution for the potential transition to a new ERP system. Assess existing systems, current processes, technical infrastructure, and functional requirements.

Strategic Theme: Service and Teamwork
Completed:
Project Management & Resource Allocation (PMO G3): Project management structure and role assignments finalized... Strategic goals have been distributed across project leads.
In Progress:
Technology and Service Ownership (FSS G5): Combined with CIO G1. Project plan is awaiting CIO approval. Once launched, ITS will assign service and backup owners to each catalog entry.
Professional Development (CIO G1): Combined with FSS G5. Planning is complete and pending approval. Implementation expected following kickoff.
Strategic Theme: Innovation
In Progress:
Hybrid Cloud Migration (NSS G1): Azure cloud infrastructure is operational. Several testing systems have migrated. On May 6, a key container service will be deployed.
Digital Transformation Operational Group (PMO G4): Membership structure and governance workflows (~85% complete) are in development. This effort merged with the broader IT Governance project. Final project plan signed by CIO.
Data Management Plan (EIS G1): Stakeholder interviews ongoing through May 31 with a focus on data    roles and source systems. A centralized data housing application is in early planning.
Generative AI Strategy (CIO G2): Faculty, staff, and student groups conducted events and courses this    semester. ITS and the Crown Center are using feedback to inform a campus-wide strategy, policy, and ethical framework.
Strategic Theme: Digital Dexterity
In Progress:
Digital Literacy Workshops (FSS G2): Curriculum is under development for Fall 2025, with an emphasis on secure data sharing and digital responsibility and fluency.
Outreach (PMO G1): Administrative Assistants and IT Ambassador breakfast series is ongoing. Next session is May 8 on troubleshooting and network. Fall sessions will overlap with Digital Literacy programming.
Strategic Theme: Access and Experience
In Progress:
ERP Readiness Assessment (CIO G3): EIS is working with departmental leads to assess and document business impact, readiness, and infrastructure needs. A tracking application is in development. The team meets weekly and maintains momentum post vendor demos.
Process Improvement and Automation (PMO G5): Timeline is in development. Functional units have  begun to catalog systems and workflows in Monday.com (moving away from LeanIX).
Strategic Theme: Safety
In Progress:
Incident Response Plan (NSS G3): Final draft complete. First tabletop test scheduled for May 6 to      validate plan content and runbook effectiveness.
Privacy-First Approach (NSS G2): Asset discovery and classification are ongoing using Lansweeper.    Azure-hosted device management is being piloted, and related procedural documentation is in progress.
Vulnerability Assessment (NSS G4): Monthly penetration testing has been ongoing for over a year.    Identified vulnerabilities are addressed through continuous remediation efforts and tracked through recurring reports.
